Competing Legitimacy, and Tension Tolerance

Competing Legitimacy is the judgment failure that arrives when both sides are genuinely right. The capability that forms when it holds is tension tolerance: holding two legitimate claims without collapsing the tension prematurely into the easier answer.

The clinician is right that the patient needs it. The CFO is right that the money is not there. Neither is being unreasonable, and the resources cover one answer. This is not a problem with a hidden correct solution that a smarter person would spot. It is a genuine collision of legitimate claims.

The failure mode is the rush to make it stop. Most people cannot sit in that discomfort for long, so they pick a side quickly and recast the other as wrong, or they split the difference in a way that serves neither claim, just to get the tension to end. Many leadership failures are exactly this: recasting a legitimate competing claim as illegitimate to make the decision feel cleaner. Tension tolerance is the capacity to keep both truths fully alive long enough to find the response that honors what is real in each, or at least to choose with clear eyes about what is being traded away.

This is one of the places I am least worried about AI replacing human judgment and most worried about it eroding the training for it. A model will give you an answer, cleanly, without the felt weight of having to look both people in the eye. But the weight is the point.

You develop it by being put in the middle, repeatedly, with real stakes, and learning that the goal was never to make the tension disappear.
